You have the answer. You can see exactly where they went wrong. So you say it. And they shut down cold.

You are not wrong about the problem. You are wrong about the timing. Correction without connection is just noise, and noise has never changed a single person. Ever.
Connect first. Every time.
Dr Michael Sumko told me the line that reframed reframes leadership:
Before you correct, you need to connect.
He learned it coaching his own son. He had years of hard-won knowledge to hand over. His kid did not want the lecture after a rough game. He wanted his dad. When you skip the connection, the insight bounces right off. When you lead with it, the person leans in. Care opens the door. Truth walks through it. Reverse that order and you lose them before you even start.
Trust is the currency.
You do not buy trust with a title or a polished speech. You earn it in small, consistent moments. A doctor with fifteen minutes in a room still builds it by showing up human instead of intimidating. Scrubs, not a white coat. The same rule runs your team. People do not follow your credentials. They follow the proof that you see them, you hear them, and you have their back.
Spend that currency with intention and it compounds fast.
Waste it once and you are starting from zero, rebuilding what you already had.
Lead the person, not the label.
Do not treat the birth certificate. Treat the patient. There are people in their nineties healthier than people in their sixties. The number on the page tells you almost nothing about the human standing there. The same is true on your team. Stop leading the resume and start leading the person in front of you. When you look past the surface, you meet who they really are, and what they are truly capable of becoming. That is where leadership lives. That is where the change you want becomes inevitable.

People accept your correction only after they accept your care. Connect, then lead. That order is not optional.
